Howard Marks built an investing fortune on this, calling it second-level thinking. Everyone can see the first-order move — 'this is a good company, so buy the stock.' But if everyone already sees it, it's priced in. The edge is in the second order: 'it's a good company, but everyone knows that, so it's overpriced — and a good company at a bad price is a bad investment.' Same facts, opposite conclusion, because he asked 'and then what?'
It's a simple discipline that's hard to practice, because first-order answers feel complete. The fix is to literally ask 'and then what?' two or three times before deciding. Cut prices to win customers — and then what? Competitors cut too, and the whole market is less profitable. Most regrettable decisions are first-order wins that lose at the second order.
The immediate consequence of a choice is usually the least important one — second-order thinking is how you avoid 'wins' that quietly cost you later.
It's not 'overthink everything until you're paralyzed.' Most small, reversible choices deserve only first-order thinking. Reserve second-order thinking for decisions that are big, hard to reverse, or where everyone already agrees — that's where the hidden consequences actually bite.
